# Zoho CRM to HubSpot Migration: A Step-by-Step Guide

Moving records from Zoho CRM to HubSpot does not automatically move your sales process with them. A contact can import successfully while its company link, owner, or activity history is missing. Your record count looks right, but your team still lacks the context needed to follow up.

![Blog header 1536x1024](https://unleashtechworx.com/hs-fs/hubfs/Blog%20header%201536x1024.png?width=3072&height=2048&name=Blog%20header%201536x1024.png)

A reliable migration starts with scope and mapping. Audit the source, define the HubSpot structure, test a representative sample, migrate in a controlled sequence, and reconcile the results before switching users over.

This six-step guide explains the decisions behind that process. Use it alongside your field-mapping workbook and cutover checklist, not as a guarantee that every Zoho module or activity transfers through the same tool.

## Choose Your Migration Method First

Choose a migration method around the records, relationships, and history you need to retain. Ongoing synchronization and a one-time migration solve different operational needs.

- **Data sync:** Connect supported objects and mappings when both systems need to exchange updates. Review matching rules, sync direction, filters, and deletion behavior before enabling it.
- **Guided transfer:** Evaluate HubSpot Smart Transfer for the supported Zoho CRM migration scope. Confirm the specific records and configuration it handles before relying on it.
- **File imports and APIs:** Use supported imports for structured records and associations, with targeted API work where the required data or history needs a separate migration path.

The Zoho data sync setup requires the **Modified By** field on each Zoho object you intend to sync. That is a connector prerequisite, not a requirement for every CSV migration. Custom sync field mappings require a Data Hub subscription. Confirm the applicable requirements in HubSpot’s [data sync guidance](https://knowledge.hubspot.com/integrations/connect-and-use-hubspot-data-sync).

Before choosing, inventory custom modules, notes, tasks, calls, meetings, email content, attachments, and associations. A connector’s support for contacts and deals does not establish that it migrates every type of historical activity.

## Six Steps to Migrate From Zoho CRM to HubSpot

### 1. Audit and Clean Your Zoho Data

Document what exists in Zoho and what your team needs in HubSpot before exporting. Include module counts, active fields, picklist values, owners, pipelines, workflow rules, Blueprints, and integrations.

Separate records into migrate, archive, and exclude groups, with a documented reason for each exclusion. Retain records according to business and compliance requirements; a missing email address alone does not make a record disposable.

- Review duplicate contacts and accounts using identity and relationship evidence.
- Standardize inconsistent values, dates, domains, and field formats.
- Identify orphaned deals and missing contact-to-account links.
- Agree who should own records assigned to departed employees.
- Capture source identifiers and retain reference exports securely.

Record counts should reflect the agreed migration scope after cleaning, not necessarily every record in the original database. Our [portal audit checklist](https://unleashtechworx.com/en/unleash-blogs/hubspot-portal-audit-checklist-25-checks-to-find-revenue-leaks) provides a structure for documenting gaps and priorities.

### 2. Map Modules, Fields, and Associations

Create two mapping documents: one for modules and relationships, and another for individual fields. Agree the target data model before building import files.

#### Module-to-Object Mapping

| Zoho module | Potential HubSpot destination | Decision to confirm |
| --- | --- | --- |
| Leads | Contacts | Define lifecycle mapping and preserve Zoho Lead Status separately; reconcile people also present as Zoho contacts. |
| Contacts | Contacts | Use email or an appropriately configured unique identifier; preserve the source ID. |
| Accounts | Companies | Use domain or a suitable unique identifier, accounting for subsidiaries and shared domains. |
| Deals | Deals | Map pipeline, stage, owner, currency, amount, and related records. |
| Tasks, calls, meetings, notes | Corresponding activities | Confirm supported import or API paths, required fields, timestamps, and associations. |
| Emails | Email activities where supported | Validate available source content and the selected transfer method; a mailbox connection is not proof of a complete historical migration. |
| Custom modules | Standard objects or custom objects | Evaluate data-model fit first; custom objects require an eligible Enterprise subscription. |
| Sales and purchase orders | Evaluate Orders and other appropriate structures | HubSpot has a standard Orders object. Assess whether its purpose fits; do not assume it replaces every procurement process. |

#### Field-to-Property Mapping Matrix

Maintain one row per source field, including both data types, transformations, allowed values, and the decision to map or exclude. These examples show the decisions to resolve.

| Zoho field | HubSpot destination | Mapping action |
| --- | --- | --- |
| First Name / Last Name | First name / Last name | Map separately; review exceptions before splitting combined names. |
| Email | Email | Normalize and validate; explicitly select the intended matching identifier. |
| Contact Owner | Contact owner | Map to an appropriate existing HubSpot user using a supported identifier. |
| Lead Source | Custom source property | Preserve the original business meaning separately from HubSpot’s attribution properties. |
| Deal Stage | Pipeline and Deal stage | Map to existing target options. Use the labels or internal IDs required by the selected transfer method. |
| Website | Company domain name | Extract and validate the domain; retain the full website separately if needed. |
| Created Time | Zoho Created Time custom property | Preserve the source timestamp. Verify separately whether your chosen migration path can populate HubSpot’s native Create date. |
| Record ID | Zoho Record ID custom property | Configure unique values where supported and explicitly use the property as the import matching key. |
| Custom fields | Appropriate custom properties | Match the meaning, supported type, and option values; document any transformation. |

A property called “Zoho Record ID” does not prevent duplicates merely because it exists. Configure and use it correctly, and keep a source-to-target ID crosswalk. Where several source modules feed one object, distinguish their IDs to avoid collisions.

Associations require identifiers for both sides of each relationship. Repeat identifiers across rows where necessary to represent multiple relationships, and verify that the selected import path supports your association structure. Follow HubSpot’s [import-file requirements](https://knowledge.hubspot.com/import-and-export/set-up-your-import-file).

Resolve naming and data placement before import. Our [CRM data migration strategy](https://unleashtechworx.com/en/unleash-blogs/before-you-import-crm-data-migration-strategy-for-a-successful-crm-implementation) explains why object design and mapping belong in discovery.

### 3. Prepare Your HubSpot Environment

Prepare properties, users, pipelines, and reporting definitions before your test import. Build around the agreed future process rather than recreating every historical configuration.

- Create necessary custom properties and approved dropdown options.
- Check subscription limits and required object availability.
- Map source owners to active, appropriate HubSpot users; do not recreate departed staff unnecessarily.
- Configure pipelines and document stage definitions, probabilities, and source-to-target mappings.
- Agree lifecycle stage and lead status definitions with sales and marketing.
- Inventory forms, integrations, and automation that need replacement or redirection.

Zoho workflows, Blueprints, and scripts need a separate functional review. Design and test their HubSpot replacements in advance, but keep live customer-facing actions controlled until the data and cutover plan are approved.

Unleash Tech Worx’s [Diagnose, Design & Build, Optimize process](https://unleashtechworx.com/en/unleash-blogs/the-hubspot-implementation-process-explained-diagnose-design-build-optimize) places these decisions before configuration and rollout.

### 4. Test a Representative Sample

Test records that cover the complexity of your data, not just easy examples. Include duplicate identities, blank values, multi-select options, different currencies, former owners, and multiple associations.

- Compare source and destination field values.
- Validate dates, time zones, option values, and transformed text.
- Confirm ownership and contact, company, and deal relationships.
- Check activity dates and the records on whose timelines they appear.
- Review import errors and reconcile rejected or skipped rows.
- Test a repeat update using your chosen identifiers without creating duplicates.

Fix the mapping and test again until the agreed acceptance criteria are met. A successful upload is not the same as a successful migration. Use controlled records and suppress unintended messages or automation during testing.

Refer to our [duplicate-record guide](https://unleashtechworx.com/en/unleash-blogs/how-to-find-and-merge-duplicate-records-in-hubspot) when investigating unexpected matches. Do not merge records solely to make totals look correct.

### 5. Migrate Records and Historical Activity

Use a dependency-aware load sequence and a migration log. The exact order depends on your data model and tool; some supported multi-object imports can create and associate records together.

1. Load companies and contacts with reliable identifiers.
2. Load deals and establish their company and contact associations.
3. Load products, line items, orders, or custom objects where they are in scope, respecting dependencies.
4. Transfer activities and supported attachments through validated paths.
5. Reconcile each batch and record its source file, result, and exceptions.
6. Capture changes made in Zoho after the baseline extract for the final incremental load.

Confirm the contents of the actual Zoho exports rather than assuming a standard CSV contains every note, task, attachment, or email body. Source extraction and destination loading are separate tasks; an API on the HubSpot side cannot recover content that was never extracted.

HubSpot’s [Imports API](https://developers.hubspot.com/docs/api-reference/latest/crm/imports/guide) supports bulk import scenarios, while activity-specific APIs may be appropriate for particular history requirements. Validate supported fields, ownership, timestamps, associations, and retry behavior for each activity type.

Keep a migration log and a consistent ID crosswalk so retries target existing records rather than create another copy. Preserve subscription preferences and relevant consent evidence according to your requirements; do not infer marketing permission from a migrated email address.

### 6. Validate and Run a Controlled Cutover

Validate against the agreed migration scope and documented exceptions before switching systems. Counts should reconcile after exclusions, merged identities, and source-to-target transformations are accounted for.

- Record counts reconcile for each module and target object.
- Sampled records match field by field, including edge cases.
- Source identifiers and target ID crosswalks are complete for the relevant records.
- Associations are correct, with unexplained orphaned deals investigated.
- Deal counts and amounts reconcile by mapped stage, currency, and agreed reporting rules.
- Activity history appears with the expected dates and relationships.
- There are no unexplained duplicates or unresolved critical errors.
- Business owners approve key reports and everyday user scenarios.

Then execute a cutover plan with named owners and a go/no-go decision:

1. Freeze or tightly control Zoho writes during the agreed window.
2. Load final changes and revalidate affected records and reports.
3. Redirect forms and integrations, confirming that new records enter HubSpot correctly.
4. Enable tested HubSpot automation and disable corresponding Zoho processes to avoid duplicate actions.
5. Train users on their views, pipelines, reporting, and support route.
6. Retain Zoho access and secure reference exports for an agreed period, subject to licensing and retention obligations.

Define the fallback plan before launch. An export is a reference snapshot, not a complete restoration mechanism. Decide how you would pause a failing integration, capture new changes, and resume work without losing track of the system of record.

After launch, monitor imports, ownership, routing, duplicates, and integrations. Our [HubSpot implementation services](https://unleashtechworx.com/service-hubspot-crm-implementation) connect configuration with testing and team adoption.
